Fashion and apparel retail in Asia

Markdown discipline, drop cadence and the return of the store

Apparel is the category where retail discipline is most visible, because every mistake shows up as a markdown. Asia carries the manufacturing base, the fastest-moving social commerce and the most price-transparent buyers in the world, which means a range planned badly is discounted within weeks. The operators who make money here are not the ones with the best design taste; they are the ones with the shortest reorder cycle, the cleanest size curve and the courage to buy less. This dossier sets out how we read apparel results and which parts of the reported margin we treat as real.

What we are watching

  • Speed beats forecast

Regional sourcing lets operators buy shallow and chase winners. Chains still committing a full season upfront are systematically over-inventoried by month three.

  • Live and social selling normalised

In China, Thailand, Vietnam and Indonesia, live commerce is a primary apparel channel rather than a marketing experiment, with its own returns and margin profile.

  • Stores as fulfilment

The store is being re-underwritten as a pickup, return and try-on node. Judging store productivity on walk-in sales alone now understates good estates and flatters bad ones.

How the category is structured

  • Vertically integrated value chains dominate the mass tier across Japan, Korea and increasingly Southeast Asia.
  • Marketplace-native brands own the entry price point and set the discount clock for everyone else.
  • Department stores retain concession relevance in Japan, Korea and Thailand, with very different economics from owned retail.
  • Local designer and modest-wear segments are commercially significant in Indonesia and Malaysia and are consistently under-covered.
