Ship-from-store, click and collect, marketplace fulfilment and live commerce, what each model demands from inventory accuracy, staffing and systems, and where each one breaks.

Omnichannel in Asia is not a website plus a store. For most retailers in the region, the demand arrives through several channels the retailer does not own, marketplaces, chat apps, live streams, and it has to be served from inventory that sits in a warehouse, in stores, and sometimes in a seller's own consignment stock inside a marketplace's fulfilment network.
The models below are ordered by how much they demand from your inventory data. If stock accuracy in stores is below the mid-nineties, only the first model is realistic.
Click and collect: the cheapest place to start
Collection converts the store into a delivery point without asking staff to pick and pack against a service-level agreement. It works with imperfect inventory data because the promise is made after the stock is confirmed, and it moves footfall into the store, where attachment sales are measurable.
The operational discipline is small but real: a defined holding area, a collection window, and a staff routine that treats an uncollected order as an exception to chase rather than a shelf-fill task to postpone.
Ship-from-store: high leverage, high dependency on stock accuracy
Ship-from-store turns every location into a micro-fulfilment node, cuts last-mile distance in dense cities, and monetises stock that would otherwise be marked down. It also fails loudly. Every order routed to a store that cannot fulfil it becomes a cancellation, and cancellations damage marketplace seller ratings faster than slow delivery does.
- Set a store-level fulfilment reliability target and stop routing to stores that fall below it, automatically.
- Hold back a buffer of on-hand units per SKU per store so walk-in customers are not selling the same unit twice.
- Pay attention to picking time per order, a store picker is also a salesperson, and the cost is real even when it is not on the fulfilment P&L.
Marketplace fulfilment: convenience against control
Shopee, Lazada, Tokopedia, Coupang and Rakuten each run fulfilment services where the platform holds and ships stock. Availability, delivery speed and search ranking usually improve. In exchange, inventory is committed to one channel, returns handling follows the platform's rules, and the customer relationship stays with the platform.
Most established brands run a split: a base layer of stock inside platform fulfilment for velocity lines, and self-fulfilment for long tail and higher-margin lines.
Live commerce and chat: demand that arrives in bursts
Live selling concentrates a day of demand into an hour. The fulfilment consequence is that orders per SKU are wildly uneven, and oversell risk is at its highest exactly when the operation is least able to respond.
- Reserve dedicated stock for a live session rather than selling from general availability.
- Agree a cut-off with the courier before the session; a two-hour delay in handover cascades into a full day.
- Expect a higher return rate on impulse-driven live sales and staff the returns desk accordingly.
The systems layer: order management before anything else
The component that makes all of this work is an order management system that holds a single view of available-to-promise stock and decides where each order is served from. Retailers who add channels before that layer exists end up reconciling spreadsheets nightly and discovering oversell at the worst moment.
A workable minimum: near-real-time stock feeds from stores and warehouses, a routing rule set that can be changed without a developer, and one canonical order record per customer order regardless of channel.
